    Plan estratégico para la gestión empresarial en la Consultora “Change Factor Consulting

    This research work proposes to improve strategic planning in the consulting firm "Change Factor Consulting", which is in a stage of restructuring, implementation and transformation for its prolongation in the market. Inexistence of documented material and tools that faciltates management in follow-up measurement have contemplated formulation of a strategic plan for a correct business management handling that allows the correct direction to the fulfillment of improvement objectives. Initially, an analysis of the current situation of the consulting firm is carried out through strategic analysis tools and matrix that allow an internal and external inquiry, combination of competitive analysis tools with Porter's five forces, generating a more implicit and synthesized information. In addition, formulation of strategies according to company kind that requires it, facilitating in a certain way internal cooperation and recognition of external factors, to consequently develop operation plans. Within results, it has been found a company with weaknesses in the internal environment reflected in the EFI matrix with a value of 2.45 and with a little more solvency in the external environment represented in the EFE matrix with a value of 2.57, with conditions to improve both productive and recognition, so that it was necessary to restructure direction in which the company should continue to take advantage of each of its opportunities and strengths in a better way. Strategic plan has 17 strategies, both intensive and conservative, generating a direction to services, transformation, customer, recognition and internal participation, generating total control of the organization. Finally, operating plans and Balance Scorecard are proposed in which guidelines are established for acquisition of objectives according to the period and the proposed goal.

    Plan estratégico para la mejora de la gestión operativa en la empresa de producción de lácteos Proalpi Milac.

    The issue regarding operational management arises because the company "PROALPI-MILAC" lacks instruments to confront unexpected changes and risks. This situation could lead to the organization struggling in such a competitive market, especially within the dairy-based products industry. Therefore, the research aims to develop a strategic plan to enhance operational management within the company. The research project followed a rigorous methodological approach for data collection and utilization. Strategic tools and interviews were employed to gather information about the current organizational situation, external and internal evaluations, strategic adjustments, and the creation of operational plans focused on the growth of PROALPI-MILAC. Key findings reveal weaknesses in the company's mission, vision, values, and strategic objectives. The organization was identified as weak both externally and internally. Consequently, a reconsideration of the management approach is proposed, including a new statement for the mission, vision, values, and strategic objectives. The study advocates leveraging opportunities and strengths to address threats and weaknesses. Ten strategies, encompassing conservative and aggressive approaches in production, administration, and marketing, were developed. Ultimately, operational plans were devised for each focus area, incorporating the implementation of the Balanced Scorecard. This includes setting indicators and strategies for the execution and control of the strategic plan.

    Plan estratégico para la mejora en la gestión operativa de la empresa pasteurizadora Nutrición y Vida S.A.

    The lack of a tool that facilitates the establishment of indicators and monitoring of results in Nutrición y Vida S.A. pasteurizing company has caused it not to react in a timely manner to the changing conditions of country's dairy market, reducing the chances of permanence. Therefore, this research project seeks to formulate a strategic plan for operational management of Nutrición y Vida S.A. pasteurizing company improvement in order to define a course to follow to achieve the improvement objectives. Initially, the analysis of the current situation company is carried out through tools such as: internal and external evaluation matrix, competitive profile matrix and analysis of Porter's 5 forces, in which economic, social, political and economic factors are evaluated. Then, it is determined what type of strategies are adjusted to the developed evaluations that facilitate the strengthening of internal and external company operations, to finally develop operational plans with their respective performance indicators. Among the results, a weak company was found internally and externally, with conditions to improve both productively and financially, for which it became necessary to rethink the course, that the company should try to take advantage of each of its strengths and opportunities. The strategic plan is composed of 11 conservative and intensive strategies. Strategies are aimed at productive, administrative improvement and company expansion, which strengthen the adequate and fluid control of production chain. Finally, work is done on the operational plans and the balanced scorecard on which metrics are established for achievement of objectives in a continuous, periodic and directed manner, main expected goals are based on profits increase, greater participation in market and waste reduction to increase productivity.

    The objective of this project is to design a Strategic plan using the COBIT methodology for the Cooperativa de Transportes Flota Pelileo, through the application of the COBIT Reference Framework in its version 5.0; which groups the IT management processes into 4 groups; planning and organization, procurement and implementation, service delivery and support; and, monitoring, which is a best practice guide endorsed by the Information Systems Audit and Control Association (ISACA), which supports and helps the development of methodologies and certifications for conducting auditing and control activities in systems. of information. The project begins with the evaluation of the degree of maturity of the relevant processes of the IT department, but this time the degree of maturity was evaluated for the 37 processes as a whole, in order to have a much broader evaluation of the processes from the IT department, to obtain the relevant and prioritized processes from the IT department. With these results, the improvement requirements are defined to proceed with the design of the strategic plan and improvement plans, and thus create the guidelines that allow: Define, manage each process, in order to increase their maturity. Finally, the project has shown that an IT process improvement plan based on COBIT is an effective tool to guarantee effective management and administration in the Information Technologies of the Cooperativa de Transportes Flota Pelileo.

    Sistema de gestión por procesos en la Empresa de Calzado Rexell

    El presente proyecto de investigación titulado: Sistema de Gestión por Procesos en la empresa de Calzado REXELL, tiene como propósito realizar la estandarización de todos los procesos productivos que se efectúan en la empresa para la elaboración de calzado, para esto, primero es necesario conocer el estado actual de los procesos de REXELL realizando el levantamiento de los mismos, lo que nos permite elaborar el mapa de procesos global, dando acceso a los trabajadores a una visión general del proceso de REXELL, finalmente se realizan los manuales de procedimientos para cada área de trabajo, estos documentos tienen toda la información necesaria y pertinente del proceso, como son: El propósito, los responsables con sus obligaciones, y principalmente tiene la descripción detallada de todas las actividades que deben emplear los trabajadores para elaborar el producto que oferta la empresa. El análisis FODA es un estudio empresarial muy importante para todas las organizaciones, debido a que nos permite conocer todas las fortalezas con las que cuenta la organización, las oportunidades de las cuales dispone, de las debilidades que la afectan y las amenazas que la inquietan, tanto que las fortalezas y debilidades son factores internos con los cuales las empresas pueden tomar acciones inmediatas para mantenerlas y eliminarlas respectivamente, y las oportunidades y amenazas son factores problemáticos con los cuales lidiar ya que son externos a la organización. Se crea también un plan estratégico para la empresa en el cual se proponen dos proyectos para apoyar y mejorar a la producción actual de REXELL, el proyecto Capacitación que tiene como finalidad capacitar al personal de producción en la organización y limpieza de las áreas de trabajo, la elaboración de calzado y la optimización de materia prima e insumos, y el proyecto Mantenimiento que propone la creación un departamento de mantenimiento interno encargado de garantizar el correcto funcionamiento de toda la maquinaria de REXELL mediante la ejecución de programas de mantenimiento preventivo y predictivo, evitando paros intempestivos en la producción y por ende también pérdidas económicas a la empresa.
