Abstract

This degree work aimed to carry out a work measurement study of the sports footwear production process at HCH-Shoes, whose empirical management generated unproductive times and difficulties in meeting a wholesale demand of 20 to 40 dozens per week. Under a quantitative, descriptive approach, process flow diagrams, travel charts, and analytical process charts were developed for the five areas of the line (cutting, printing, stitching, assembly, and finishing), and the zero-return stopwatch method, together with allowances for fatigue, personal needs, and working conditions, was applied to determine the standard time of each element for the highest-demand model. The findings identified the stitching area as the main bottleneck, with a standard time of 34.41 min per batch (12 pairs), more than twice that of assembly (12.99 min), constraining the weekly capacity to 17.44 dozens against the required demand. The therblig analysis further revealed prolonged mold searches in cutting, unnecessary transport in assembly, and an elevated cleaning time in finishing (1.646 min/pair, 51.5% of the area's standard time) due to cement residue. Based on these findings, a physical plant redistribution proposal was designed by applying the Guerchet Method, which enabled the technical calculation of the minimum required floor space for each area: 70.51 m² required versus 58.11 m² available in the current layout. The proposed design allocates 68.60 m², covering 97 % of the required space and reducing travel distances in the assembly area from 36.49 m to 7.92 m per batch, thereby decreasing process time from 2 h 10 min to 1 h 49 min. Second, a structured 5S Methodology implementation plan was developed, aimed at eliminating non-productive time caused by the disorganization of tools, molds, and materials identified in the therblig analysis. Both proposals directly address the problems detected and fulfill the diagnostic, measurement, and improvement objectives established in the research.

El presente trabajo de titulación tuvo como objetivo realizar la medición del trabajo en el proceso de producción de calzado deportivo de la empresa HCH-Shoes, cuya gestión empírica generaba tiempos improductivos y dificultades para cubrir una demanda mayorista de 20 a 40 docenas semanales. Bajo un enfoque cuantitativo y descriptivo, se levantaron diagramas de flujo, de recorrido y cursogramas analíticos de las cinco áreas de la línea de corte, estampado, aparado, montaje y terminado; y mediante el método de cronometraje vuelta a cero, con la aplicación de suplementos por fatiga, necesidades personales y condiciones de trabajo, se determinó el tiempo estándar de cada elemento para el modelo de mayor demanda. Los resultados identificaron al área de aparado como el principal cuello de botella, con un tiempo estándar de 34,41 min/lote (12 pares), más del doble que montaje (12,99 min), lo que limita la capacidad semanal a 17,44 docenas frente a la demanda requerida. El análisis de therbligs evidenció además búsquedas prolongadas de moldes en corte, transportes innecesarios en montaje y un elevado tiempo de limpieza en terminado (1,646 min/par, 51,5 % del estándar del área) por residuos de pegamento. Con base a estos hallazgos se diseñó una propuesta de redistribución física de la planta aplicando el Método Guerchet, que permitió calcular técnicamente la superficie mínima necesaria para cada área: 70,51 m² requeridos frente a los 58,11 m² disponibles en el layout actual. El nuevo diseño propuesto asigna 68,60 m², cubriendo el 97 % del espacio necesario y reduciendo las distancias de recorrido en el área de montaje de 36,49 m a 7,92 m por lote, lo que disminuye el tiempo de proceso de 2 h 10 min a 1 h 49 min. En segundo lugar, se elaboró un plan de implementación de la Metodología 5S estructurado, orientado a eliminar los tiempos improductivos causados por la desorganización de herramientas, moldes y materiales identificados en el análisis de therbligs. Ambas propuestas responden directamente a los problemas detectados y dan cumplimiento a los objetivos de diagnóstico, medición y mejora planteados en la investigación.
